Four world-champion coaches with 600+ combined career fights. Forty-eight active members. A physical floor on the 20th floor of a Grade-A Central building in the banking corridor, next to a cluster of banking towers. The product was elite. The floor was premium. The neighborhood was perfect. Nothing converted properly because nothing was wired.
So I built the missing operating system.
Specialised agents for sales, retention, outbound, and content. A structured CRM purpose-built for gym ops. A WhatsApp + Instagram automation layer running flows across three channels. A dashboard the coaches can use without training. A hiring runbook + batch filming SOP for content ops. And a PT booking board with a conflict guard that closes the single biggest revenue leak in the room.
PT bookings died mid-class.
Members would ask the head coach mid-class for a Tuesday PT. the head coach said yes. Nobody wrote it down. Tuesday came, nobody remembered whose PT it was. At HK$900/session × 4 coaches, one lost booking a week ≈ HK$14K/month walking out the door.
DMs sat for hours.
Every Instagram DM hit the co-founder's human inbox. He'd reply when he had 10 minutes between classes (so, never on time). HK reality: 78% of gym leads book with the first responder. Every 2-hour reply gap = a lost intro.
2.5 years of cold contacts.
Every booking-system export landed in a Gmail folder and died. 350+ former members, no persona tag, no reactivation sprint, no language preference tagging. the head coach looked at the spreadsheet and didn't know where to start. Nobody reached out.

The head coach trained in Thailand. the co-founder is one person. Central HK leads span languages, tones, and registers — a native HK lead asking in local slang either got a delayed reply (thinking time) or a stilted reply that killed trust. the co-founder covered some DMs, never evenings or weekends. HK reality: 78% of gym leads book with the first responder. Every 2-hour reply gap = a lost lead. Every off-tone reply = a different kind of lost lead.

Conversations lived in IG DM threads and the co-founder's head. A lead's stage was "the co-founder remembers" or "lost." Nobody knew conversion % between phases, which persona converted best, or which coach pulled which demographic. If a lead didn't book on the first reply, the system had no mechanism.
